If it has suddenly gone soft then the most likely issue is too much water.
My split rock all of a sudden had grown soft. Is it because it doesn't have enough light or too much water? Pleiospilos nelii - Split Rock More Soft Varieties
I'm hoping moving it outside does the trick.
